Turning Intentions into Action

When I was in the early months of a new call, I worked with a ministry coach on a process of structured goal-setting. I’d never heard of coaching, but after meeting him for a preliminary session and hearing about the process, I decided I could use all the support I could get. We met over the phone for six sessions over a period of 4-5 months, in which I shared what I was learning and experiencing in this new context, and thought through ways to move forward faithfully. My coach asked good questions and, in some cases, made concrete suggestions, but the beauty of coaching is that the bulk of the wisdom emanates from the client. I made commitments to my coach, but most importantly, to myself: to make the phone call I found every excuse not to make. To establish good habits and boundaries. To turn my good intentions into concrete action.

I have to admit that in the early days of this coaching relationship, I would sometimes feel bad about myself for even needing a coach at all. Talking to other coach clients, I know this is common. Self-sufficiency is a strong cultural value, and coaching is an acknowledgement that we can’t do it all ourselves. We load ourselves down with “should”: I should be able to manage this on my own. I should be able to set a goal and just do it. I should be able to figure out what’s keeping me stuck. More power to those who have that kind of personal discipline, but most of us need a little something more. Coaching isn’t the only place we can find that perspective, but it’s a powerful one.

A few years ago, I heard Carla Pratt Keyes address a NEXT Church gathering and she shared some startling statistics. When we set goals for ourselves, there’s about a 6-8% chance that we will achieve it. The chance increases to 30% when we write the goal down, and it increases to 60% when we tell someone about it.

What helps move that stat from 60% toward 100%? I suspect it’s a lot of what we find in the coaching relationship, in which each conversation ends with a series of commitments: What will you do in the next few weeks? When will you do it? Where will your accountability be? (Knowing that the coach will ask about it next time was always a big help to me.)

For this reason, NEXT Church has created NEXT Steps Coaching, an initiative to help ministry leaders be more fruitful in their ministries. Right now we have two primary means for people to take advantage of these resources:

  • a directory of coaches, vetted for training/certification and familiar with NEXT, whom church leaders can contact directly and contract with on their own.
  • pro-bono coaching for leaders who could not afford it, provided through a generous gift from National Capital Presbytery.

Of all the initiatives currently on tap through NEXT Church — the Cultivated Ministry field guide, the community organizing training and certificate, our stellar National Gatherings — NEXT Steps Coaching is the one nearest to my heart. I have seen a pastor’s eyes light up as they finally figure out how to streamline some cumbersome administrative process. I have heard the relief in the voice of a leader who said, “Of course… I never thought about it that way.” And I have witnessed individuals and groups who felt utterly stuck and dispirited find new vitality and purpose.

For the past several months, a NEXT Church coach has been working with a team of leaders from South Jacksonville Presbyterian Church as they make some major changes to how they worship, connect, learn, and serve on Sunday morning. Their story is theirs to tell, and I hope they will, for the sake of countless congregations experiencing similar challenges. But here’s what’s struck me about their process. Among other things, the church made the difficult decision to move from two worship services to one. It’s a painful issue that many churches are facing right now, and it can come with a lot of emotional baggage, even grief, over letting go of the way things used to be. It can lead to a real defeated, deficit mentality.

But the team at South Jax realized that with this challenge came tremendous opportunity. After attending the NEXT Church gathering together in Baltimore, they re-branded themselves the “NEXT team,” charged with helping the congregation take the best from their past as they stepped into a new chapter. They designed a church-wide campaign of listening sessions, synthesized the stories they heard, and made recommendations to session. Most importantly, perhaps, they framed the changes with genuine excitement: One of the things we value here is relationship… with this change, we will all be worshiping together, at the same time, as one community. This change allows us to live our values more deeply than before. When I chatted recently with the chair of the team, he said, “We still have a ways to go, and lots to tweak. But one of our members that had expressed great concern about the changes came up to me recently and said, ‘I see nothing but smiles since the change.’”

This endorsement speaks to the leadership of the team shepherding this work. But it also speaks to the power of coaching — of listening to the voice of the Holy Spirit in one another, discerning the next right thing, and holding one another accountable in love to do it.

Power is absolute. Power is permanent. Those who have power, deserve it. Those who are without power, deserve it. Nothing will change. All is set in stone. It’s useless to try to change things.

These are the dictums about power that I’ve absorbed over the years. From history lessons, political rhetoric, movie narratives, and other places, we often receive this underlying narrative: there are protagonists and antagonists, right and wrong, the revered and the reviled, the powerful and powerless. And we all fall in place behind one or the other.

Yet, this view of power is not accurate, it is not helpful, and, most particularly, it is not biblical.

Power is not absolute. Instead, power is always situational and fluid.

My work in the NEXT Church community organizing certificate (offered through Johnson C. Smith Theological Seminary, in partnership with Metro IAF) has shown this to me. Through case studies, bible studies, and on-the-ground experiences, we’ve explored the dimensions in which power comes and goes, the ways in which power can be claimed and lost and reclaimed again.

This challenges me. “Power Is Fluid” challenges my theology and my way of seeing the world. This exposes how often I approach certain narratives and dialogues — be they religious, civic, political, familial, professional, etc — as fixed things, as discourses locked into templates of absolute power/ powerlessness.

Understanding power as fluid changes this. Understanding power as fluid means that I can never be certain of my own inherent “rightness,” even if I’ve ended up with the power in a situation. Power as fluid means I cannot understand an issue only by closing myself away in my office to think deeply about it. Power as fluid means that I must continually engage with others who are involved in an issue, looking around to learn from them, to learn who has power, who needs to get power, and how that exchange might unfold.

When power is framed as situational and fluid, those without power are invited to figure out ways to claim their power. Likewise, those with power are forced to confront that their own standing is temporary, impermanent.

Of course, those exchanging the power can block others from joining the exchange, block them from joining the board or the party or the informal golf dates. In this way, from the outside, power can look like something that is fixed and inherent.

But it is not. It is not. It is not.

Power is not absolute. The lowly shall be lifted up and the mighty brought down from their thrones. In Christ, all our earthly power is impermanent.

Yet, as a Christian, I must admit that there is one exception. The only power in the universe to remain absolute, fixed, inherent is the love of God in Christ revealed by the power of the Holy Spirit —and even God is always “doing a new thing!”

This adapting, “try a new thing” principle is brought home to me by the IAF stories — oh so many good stories! — of what it takes to get “to the table,” to get into a one-on-one relational meeting, to hold a decision-maker accountable. Clearly, it takes adaptation, agility, creativity, and failure.

Power is grasped when people understand that power is not absolute. Power is exchanged when people gather together and free themselves from the idea that power is a locked-up, locked-tight, done deal.

Our power is in knowing that all power is fluid — except for the inherently creative, abiding, loving, transforming, all-consuming power of God.

Way way back, there was a skit on SNL with a character looking into the mirror with the mantra: I am good enough, I am smart enough, and gosh darn it, people like me.

I laughed so hard because it was silly AND it was true! Today, we have an updated version of the truth we can laugh about and recognize in our faith: You are creative, resourceful, and whole! We all are. Creative Resourceful and Whole, CRW, is the foundational mantra for the coaching practice.

CRW is one of the many ways I recognize we are powered through the Spirit. Remember your baptism? Or someone telling you about your baptism? God claims you and blesses you! Yet we constantly wrestle with remembering our baptism — our creativeness, our resourcefulness, our wholeness. No surprise that when we wrestle in life and in faith, the root of the wrestling tends be in forgetting, ignoring, or just not believing in our God-given CRW anymore. An example of this brokenness is when any one of us may feel stuck in our discernment and decisions and we stop or spin in our own growth opportunity. We recognize this as self-sabotaging. You deserve to connect with a coach who can support you in getting out of that cycle.

We coaches stand alongside people and support them in their work to connect with their own creativeness, resourcefulness, and wholeness. A coach is another teammate in the journey along with pastors, therapists, friends, teachers, mentors — you name it. We work with a person’s opportunity and powerful questions towards their own goal. We celebrate the work and the self awareness as the person in engaging with the power of the Spirit within them.

The power in coaching is participating in the building up of God’s kingdom with others by working and living out of our CRW(ness). The power in coaching is being a helpmate with another while someone is in threshold moments of decisions and opportunities. There is accountability in coaching through support in holding up the mirror of what one says is most important to them. Accountability and celebration is the work with your coach. That is the fun part! When the person connects with their own CRW through our coaching work together, there is automatic celebration.

During a series of sessions, one of my clients shared that she was surprised by all of the laughter. I asked, what surprises you about your laughter? She reflected on how often she is laughing because she continues to be so surprised by herself. Say it with me: “I am creative, resourceful, and whole.” This self-celebration is so vital. This is not about shaming one another in the work but supporting one another to recognize the power of the Spirit within them. Her response was about how she is surprised with her awareness that comes from the inside of her. The awareness seems so simple since it is within her, and yet the spontaneous joy at connecting to it is that sacred place of healing and wholeness. What I appreciate in her reflection is the joy and celebration (a little of not taking ourselves too seriously) and the absence of self shaming.

That is the work and the joy of being a coach (and a minister): knowing that our brokenness is not the end, modeling how to be in relationship with all of who we are, and living into the unlimited Grace that is affirmed in our baptism because we are creative, resourceful, and whole!

I’m a second career pastor who spent my first career in public accounting with a large firm that had clients and business relationships around the world. It was a twelve-year heady immersion into business practices and culture and a marvelous experience for me. I learned a lot about myself as well as about the way large organizations do business — successfully and unsuccessfully. So when I began following a call to ordained pastoral ministry, I kept thinking about business practices and the way our peculiar Reformed tribe’s heritage has influenced our own structural (infra-structural) ways — the business of church.

Churches in North America often look to the successful business practices found in modern Western corporations with a mixture of admiration and skepticism. Our own Presbyterian heritage has put us in close parallel to the development of capitalist corporations and their best management practices. This is partly because the power and leadership in mainline denominations have often overlapped with the leadership in those same corporations. Think of the famous Presbyterian business people you know: Andrew Carnegie, Ross Perot, Sam Walton — all of whom had significant influence in the church at one time or another. Yet Presbyterians remain suspicious of worldly success. Not infrequently do I encounter a voiced objection to adopting business best practices into church management. “We’re a church and we shouldn’t do things the way businesses do,” is the way it’s stated. Because I have seen them up close and personal, I have similar reservations about corporate personnel policies, designed first and foremost to protect corporate objectives: making money for shareholders, sometimes sacrificing employees in the process.

So when I found myself as a solo pastor in a small church, I was in the same conflicted state. Best practices in business don’t translate easily into church settings. My dilemma was how to handle an employee whose behavior had become more and more difficult over a long tenure that preceded mine. For a variety of reasons, the prior pastor and leaders had not taken steps to address it. For at least seven years, I had not taken definite steps, either. The employee was growing less and less effective in the position, partly as a result of age, and partly as a result of failing to keep current in their field of expertise. The person had also seemed unaware of their own declining ability to do the job.

After several years of poor evaluations, and several offers for honorable retirement, the person had steadfastly refused to step down, and instead engaged parishioners (not involved in the process of personnel evaluation) in conversations about how “the powers that be” were poor judges and “out to get me” because there was “no decline in my abilities.” Not surprisingly, that behavior created a lot of distress both for the employee and the church leadership who could see what was happening, to say nothing of those church members who were unaware of the full picture. Those of us in leadership put off confronting the situation, instead hoping that the employee would eventually step down. We felt it was the loving thing to do.

Finally, it became clear to me that the situation could no longer be ignored. This happened about the same time I found an opportunity to participate in peer group coaching. My colleagues in the group gave me the opportunity to share my frustrations and clarify my own leadership role in the quandary: How could church leaders and I behave in such a way that the employee’s own distress could be acknowledged and dealt with in love, and, at the same time, fill a critical position on the church staff with a person who could do the job we feel needs to be done in this moment in the life of the church? The church had been trapped by a picture of ourselves as “loving,” thinking that failing to tell the truth — to either the employee or ourselves — was the way to express that love.

What we needed to learn was that there are spiritually healthy ways for churches to relate to employees that don’t undercut our values as a community of faith. Sometimes these ways are remarkably similar to business best practices. Truth-telling has to be part of it. We had to acknowledge our own failure to be honest and forthright about past employee evaluations, and we had to admit we had not been clear about employee expectations. We have taken steps remedy both, and put in process a way to fill the position. “What would Jesus do?” is still a valid question and an aspiration. Our read of the gospel helps us see that love and accountability are not mutually exclusive. Jesus actually practiced both all the time. And we’re trying to as well.

I have a quandary. My quandary involves the cross — the central symbol of the Christian faith. We profess the centrality of the cross, but a critical dimension of it has virtually disappeared from ecclesial faith and practice: the cross as a public or political symbol that exposes not just the brokenness in our individual lives, but also the corresponding social and political brokenness in our world, for the two are intimately connected. This public dimension of the cross is, in my view, essential to the life of the church, but it is absent from too much of our life and faith.

To remedy this absence, for the last ten years or so I have been teaching, preaching and practicing a public theology of the cross, but it has not been easy! Thus, my quandary. I often find myself floundering as I’ve struggled to help folk understand it. However, my NEXT Church coaching cohort group is helping me to gain perspective on these struggles, perceived or real. To paraphrase Marcus Borg, I am seeing the cross again and again for the first time. Let me explain.

In the scholarly world, the theology of the cross has undergone significant change over the past 50 years, resulting in a recovery of more biblical understandings of the cross — for the New Testament presents a broader and richer range of perspectives on the cross than traditionally acknowledged, including what I am calling a public or political theology of the cross. From this perspective, the cross of Jesus represents the humiliating, dehumanizing abuse of power anywhere and everywhere it is exercised — on however large or small a scale. The cross is a place where all such abuse is exposed as not the way of God in the world, and also as a place where God seeks to bring life, healing, and justice in the midst of brokenness.

A public (or political) theology of the cross is grounded in our earliest biblical witnesses. The apostle Paul berated the Galatians with these words: “You foolish Galatians! Who has bewitched you? It was before your eyes that Jesus Christ was publicly exhibited as crucified!” (Gal 3:1). As Pauline scholar Davina Lopez astutely observes, “Paul’s Galatians . . . did not see Jesus’ crucifixion, but they did not have to. There were plenty of examples before everyone’s eyes (in real life, in stone, on coins) of capture, torture, bondage, and execution of the others in the name of affirming Rome’s universal sovereignty through domination.”1 This quote represents a quintessential expression of public or political theology that sees the cross of Jesus as exposing other crosses, large and small all around us.

Theologian Ted Jennings puts it succinctly when he says that the cross represents a collision between the way of Jesus and the politics of domination.2 Kelly Brown Douglas is even more concrete and contemporary when she speaks about the crucified Jesus’ complete identification with the Trayvon Martins of our world. Moreover, she insists that this identification “with the lynched/ crucified class is not accidental. It is intentional. It did not begin with his death on the cross. In fact, that Jesus was crucified signals his prior bond with the ‘crucified class’ of his day.”3

A public or political theology of the cross has profound implications for every aspect of ministry — whether discernment about pastoral care, children’s ministry, budget allocations, staffing, committee configurations, and membership, to social witness and action — for our own wounds (marks of the cross) are deeply connected to the wounds of others in our community and world. Recognizing these interconnections can profoundly affect the way we do ministry.

My intentional focus on a public theology of the cross for the ministry of The New York Avenue Presbyterian Church has included invitations to the session and other groups within the church to engage readings on the subject. I have also preached on the cross ad nauseum! I am even considered inviting the session to rewrite our twenty-year-old mission statement based on a discernment process that engages the spirituality of the cross. But the work has not been easy; indeed, at times I pondered giving it up! Yet the question my NEXT Church cohort group posed to me helped put all of this in perspective. Their question was this: “How would you know if this understanding of the cross was reflected in your ministry?” How would I know?

Buddhism teaches that every symbol is a finger pointing to the moon. In other words, a symbol points to a reality not completely captured in the symbol. So a symbol like the cross needs to be “light on its toes” — it can be reflected in varied and expansive ways. Compassion, for example, is a sign of the cross when it moves beyond patronization into real interrelation with others who are suffering. When Paul says, “I have been crucified with Christ” (Gal. 2:19), he is intensely identifying with the crucified of the earth. It seems to me that Paul’s theology of the cross resonates with statements by the Buddhist Thich Nhat Hanh — “killing someone is killing yourself”4 — and James Cone — “When whites lynched blacks, they were literally lynching themselves – their sons, daughters, cousins.”5

So how would I know if a political understanding of the cross was reflected in my ministry? I suppose the truth is that I will never completely know, because the cross is a finger pointing to the moon. But there are intimations of it in every act of compassion — even an act that begins in patronization can, by the power of the Spirit, open us to the possibility of identification with the crucified, of seeing our wounds in the wounds of others. By the power of the Spirit, there are also intimations of the cross every time someone rails against an abuse, because harm of any one person harms all of us — as Martin Luther King said, “Injustice anywhere is a threat to justice everywhere.”6 Indeed, I’ve come to realize that intimations of the cross are present everywhere in the ministry of the church because the Spirit of the crucified and risen Christ is present there too. It’s like learning to see the cross again and again for the first time.

Background
I am currently in my 17th year as the Pastor of a medium size, predominantly white, conservative church located thirty-five miles west of Washington DC. The changing cultural landscape in recent years has left many of our folks in a somewhat confused and anxious place, often feeling disconnected from the larger denomination.

In 2012 our Session voted unanimously to affiliate with the Fellowship of Presbyterians (now The Fellowship Community). Overall, this affiliation has been a positive experience for our church and has (mostly) helped folks to calm down.

With some training in Bowen family systems theory, I have been trying to offer non-anxious and self-differentiated leadership. One critical strategy for keeping myself calm has been an intentional effort in the past several years to reach across the theological aisle at our presbytery in an attempt to build relational bridges and mutual understanding.

A Calculated Risk
Like many, I followed the June 2014 General Assembly with keen interest. The night the marriage overtures passed I received an email from Jeff Krehbiel, a colleague from the ‘other side of the aisle’ whom I had begun to know through some shared presbytery work. Jeff acknowledged, with a gifted pastor’s touch, that the same news being celebrated at his church was likely to be a source of disappointment in our church. He was right.

Jeff offered himself in support of me in any way he could. In reply, I took a calculated risk and invited Jeff to address our Session and Deacons on how he makes the case from Scripture for same-sex marriage. This experience began a rich conversation and collegial relationship that grew as Jeff and I committed to facilitating an on-going conversation within our presbytery. We simply called this effort, “Can We Talk?” Jeff’s untimely death earlier this year has been a huge loss for so many, including myself, as we had begun to extend this conversation beyond our own presbytery, including an Ignite presentation and workshop at the 2016 NEXT Church National Gathering in Atlanta.

Beyond Either / Or
It’s no secret that the growing polarization in our culture tends to push us towards a binary paradigm that views things in terms of ‘us/them,’ ‘conservative/progressive,’ or ‘for/against.’ One of my greatest challenges has been to find a way beyond the ‘either/or’ dilemma that many denominational conservatives like myself believe we are faced with: either seek dismissal from the PCUSA, or stay and face membership defections and leadership battles.

Not surprisingly, I am finding few examples and fewer colleagues with the appetite for doing the relational work necessary to move beyond this ‘either/or’ mentality. For some it may be a lack of vision, imagination, or desire. For others it may be asking too much to abandon deeply embedded patterns of binary thinking.

I have also found a real tension lingering at the edges of this work: Can we be in meaningful relationship across the aisle without also being seen as a traitor, of sorts, to our own convictional community? Or from another angle, will our convictions be an honest stumbling block to others’ living out their own theological convictions?

Quite frankly, many times I have wondered if this is all a fool’s errand.

A Modest Attempt
I believe the implications for this work are profound, not only for the health of our churches, but also as a witness for Jesus Christ in our polarized and fragmenting culture. I have been greatly encouraged by the warmth and receptivity by the NEXT Church community and a pilot coaching cohort experience following the 2017 National Gathering in Kansas City.

Is respectful and robust theological conversation about issues that divide possible? I think so. Could it ever be more than conversation? I hope so. But unless we first learn to sit and talk, it’s going to be virtually impossible to see ourselves as ministry partners in any meaningful way.
As I have continued to ponder and pray on all this, I believe the place to begin is with some kind of simple covenant that I would quietly commit to in my own life. I think it would be a covenant that commits to live toward unity with other Christians, that acknowledges the ‘log in my own eye,’ that honors the intentions of others as noble and just, and that respects the convictions of others even when they stand apart from my own convictions.

In short, I find myself wanting to make a modest attempt to be part of the solution, rather than part of the problem with our denomination and our world. And I would be honored to have others join me.

We kicked a pastor out of our community organizing group not too long ago. Technically, he chose to leave. He was in the middle of lecturing the rest of the clergy on what needed to happen. One of our seasoned leaders called him on it. “I’m asking you what are you going to do about it.” The pastor equivocated, returning to his pontifications. Again, the leader interrupted him. “We know what you think about the problem. My question is how many people are you going to bring from your congregation so you can turn your thoughts into action and actually change the situation instead of just whining about it.” I was uncomfortable in the tension, but I confess I was glad that he got up and walked out. I have little patience for people who do not want to be held accountable. There’s too much important work to do to spend our precious time and energy when people want to be “right” more than they want real change.

Accountability is one of the most challenging practices for the church and certainly for pastors. Pastors typically want people to like us and we are often better at caring for people’s feelings than we are at developing them into disciples of Jesus. I know from personal experience that I sometimes enable bad behavior in the name of pastoral care. But accountability is not just the responsibility of a pastor alone. I’ve come to see it function best not so much as a practice, but as a culture.

When I first got involved in community organizing, I developed a relationship with an organizer who met with me monthly to discuss my goals. The first difficult part of the work was moving from amorphous goals like “change our culture of leadership” to “meet individually with all Session members over the next six weeks.” Big goals are fine, he encouraged me, but you have to break them down so I can hold you accountable to them. Of course, if those smaller goals fail to produce the larger outcomes, that’s okay, we can adjust. There’s no reason to be afraid to fail. But you have to be held accountable to your decisions.

The second difficult part was showing him my calendar. “Why do you have to see my calendar?” I asked him. “This is my calendar. Nobody gets to see it.” “Don’t waste my time,” he told me. “If you tell me these are your top three goals for your congregation, I’m going to make sure you are spending your time on them.” Sorting through the calendar, the organizer helped me see that in order to focus my time, I’d have to let go of some other things.

At its root level, accountability is simply the practice of naming our work and aligning our time with what we’ve said is most important. When we fail to run our calendars, they run us. This is as true for the congregation as it is for pastors. Leadership in the church is about identifying leaders who are willing to do this work. Together they discern God’s direction, naming the work and following through on it. The culture of accountability that is built over time attracts new leaders who want to be held accountable to meeting the goals they set for themselves and dissuades “positional holders” who do not.

I realized that culture had taken shape in my own congregation when an elder threatened the Session to either take a particular action or he would resign. I felt the urge to “manage” the situation. Before I could, a ruling elder said kindly, but directly, “you have raised really important considerations that deserve careful attention, but this is not the way we relate to each other.” Others chimed in to remind him what we had named as our work and what we had discerned was not our work. He resigned from the Session. The best accountability the church can deliver is public, transparent and relational. We hold each other accountable.

This culture makes what is often the dreaded annual review meaningful and spite-free. Instead of a few lay people giving their personal opinions about what they like and don’t like about the pastor’s leadership, they are asking questions that are aligned with what the Session has said is the work of the church. “Is our pastor’s time aligned with our church’s goals?” is a much more helpful question than “do I personally like how she spends her time?” More importantly, this culture expands the annual review beyond that of the pastor to the leaders themselves. “Did we achieve the goal we set for our congregation in 2017?” “What did we learn from our successes and our failures?”

I’ve learned through the years that I function best with colleagues (pastors and lay leaders alike) who are holding me accountable to the claims and call of the gospel. That means spending time with other leaders who I respect and who are willing to be held accountable and willing to hold others accountable. In includes learning from leaders across the usual lines of denomination, race, and ideology. And it means learning from leaders who are more experienced as well as less experienced than me. Together we flesh out the specific places where the Gospel is calling us so that we can grow in our commitment to Christ and keep awake to God’s dynamic movement and mission in our own contexts.

Today, we’re excited to share the first sneak peek of the Field Guide for Cultivated Ministry, which we’ll release in full this fall. This preview is from the guide’s introduction, which debuts the concept of “cultivated ministry” and defines its four movements: theology, accountability, learning, and storytelling.


Cultivated Ministry

Jesus often used agricultural metaphors to describe God’s kingdom and our calling to participate in its growth. As anyone who has tried to maintain a garden knows, growing desirable plants requires intentionality and hard work. Growing nothing is easy. Growing weeds is easy. Growing delicious fruits and vegetables and beautiful flowers is much more difficult.

According to the Book of Genesis, from the beginning of human history God has called us to be caretakers and cultivators of our local contexts. The first commandment given to human beings was to be fruitful. This ancient calling provides the guiding metaphor for this field guide.

Cultivated ministry is a third way between toeing the line of traditional metrics and abdicating accountability altogether. Haphazard gardening is irresponsible and ineffective. Fruitful gardening involves mindfulness and discipline. A cultivated garden requires planning, ongoing assessment, learning when confronted with new challenges, and periodic pruning. Likewise, cultivated ministry insists that we undertake our work with a clear and purposeful understanding of how our activities contribute to God’s mission in the world. As practical theologians have long recognized, ministry requires seasons of reflection, evaluation, and evolution. From time to time we must slow down and ask critical questions about what we are doing, why we are doing it, and how we can do it better.[i] Without this discipline, our practices and methods become stale or out of touch with our rapidly changing cultural contexts. It is far too easy to rest on our laurels and allow existing ministries to outlive their original purposes or effectiveness. Unless we adopt open postures of listening, learning, and intentional discernment, we are prone to miss opportunities for the development of new ministries to meet the needs of new situations.

Cultivated ministry is more than a new set of metrics or a collection of plug-and-play tools. Rather, it is a commitment to four interlocking means of assessment, evaluation, and (re)design aimed at nurturing thoughtful expressions of God’s mission in the world. This is not a recipe to adhere to nor a linear process to follow—these four movements happen simultaneously, informing and supporting each other as an organic and coherent whole.

Cultivated ministry begins and ends with theology, with our belief that God is intimately engaged in the world and has called us to bear fruit that will last. In this work to which we are called, we practice mutual accountability to God and to each other. Along the way, we commit ourselves to constant learning and reformation. At every step, we listen for good news of God’s redemptive work through transformative storytelling.

This four-dimensional practice of assessment is neither focused on the past nor fearful of the future. It is time for us to regain control of our own narratives. We are much more than passive players in the unfolding drama of human history. With God’s help, we can shape our own future and tell our own stories. God has placed us in the world and has given us seeds to plant. Now, as stewards of God’s good creation, it’s up to us to step forward in faith. It’s up to us to practice cultivated ministry.

How can we fix it? This is a question posed in our congregations every day. Common elements of decline such as sagging attendance, diminished donations, or a general lack of excitement can create significant anxiety among church leaders and create a sense of crisis in our congregations. Well-intentioned church leaders who observe these crises are often quick to call for and implement solutions that are designed to directly address these problems.

This is what we did in my own congregation. We observed a decline in giving and attendance, the metrics that have traditionally defined a successful congregation. Therefore, we gathered leaders together to design a solution to our crisis. We started a new worship service, added a new staff member, and even made plans to remodel a portion of our building. While these steps were successful in granting us some temporary gains, in time we learned that our solutions were not lasting ones and eventually we found ourselves right back where we started.

So what went wrong? Why did our well-thought-out solutions not have a lasting effect on our problems? As we wrestled with these questions, we learned that we had skipped a step in our efforts to quickly address our congregational crises. We had moved directly from the observations of our perceived problems to interventions we thought would address them. What we failed to do was to put in place practices that might help us interpret our initial observations so that we might gain new learnings that could then be applied in the design and execution of future interventions.

My guess is that our congregation is not the only one who is skipping this important step as we struggle to adapt in these times of rapid change. However, we can no longer afford to do so if we hope to face the adaptive challenges that lay before us and remain faithful to God’s collective calling on our communities of faith. We must take on the task of developing practices of assessment and evaluation within our congregations, and if we do so they can help our congregations do three things:

  1. Discern: The metrics of attendance and financial giving have for too long defined the success or failure of a congregation. Vital ministry is about so much more than counting “butts and bucks.” It is about faithfully following the calling that God places upon us. Churches by nature are “heliotropic,” meaning that just like a plant leans towards the direction of the sunlight, a church will move towards the source of energy or focus that is present in the system. If we continue to focus on outdated metrics, then this will only continue to produce anxiety and a feeling of continual crisis in our congregations. However, if we utilize tools of assessment and evaluation, then we can better focus on continually discerning the dynamic calling of God upon our congregations, and therefore begin to define success in our ministries with an eye towards fruitfulness rather than fear.
  2. Learn: “You don’t know – that you don’t know – what you don’t know.” This was a favorite line of one of my undergrad college professors. He repeated it often to us in an effort to encourage our curiosity and inspire our learning. His point was that there are always new things to learn and opportunities to go deeper in that learning than we ever thought possible. The same is true in our congregations. Tools of assessment and evaluation are the key to opening up new realms of possibilities in our ministries. They help keep us from moving immediately to towards implementing solutions to problems and instead take a deep dive on the issues behind what we have observed. Often, in this process, we discover that the perceived problem we were so focused on in the beginning is really just a symptom of a much larger issue. It is these new learnings that make it possible for us to address not only the technical challenges of ministry, but the more adaptive and complex issues facing our congregations.
  3. Tell the Story: It has been a few years now since the congregation I serve began experimenting with different practices of assessment and evaluation. The most successful practice by far that we have adopted has been the practice of storytelling. An important part of assessment and evaluation is capturing data; however, if all the data that is captured is merely quantitative, then it will not give a complete picture of all that is occurring within a congregation. Numbers and statistics can only communicate so much. Qualitative data is required in order share those things that cannot be measured but can be observed. The assessment practices we put in place gave us the tools to begin asking our congregation to tell us their stories. As much as possible, we began sharing these stories in worship and through our publications so that all could hear the good news of how lives were being transformed through Christ and how God was at work in and through the ministries of this congregation. The practice of storytelling has changed the conversation within our congregation, enabling us to operate from a place of abundance rather than scarcity.

I am grateful to the leadership of NEXT Church and the individuals who have worked so hard to produce resources for assessment and evaluation. I believe the utilization of these resources can help keep us from looking for the next quick fix and instead provide a consistent way for us to become more attentive to God’s calling.

Cultivated Ministry: A New Approach

A few years ago, NEXT Church convened some creative, talented leaders to talk together about the ways in which the church is collaboratively starting and supporting new ministries. In the room were leaders from large, established congregations, leaders from small upstart ministry ventures, and everything in between. There was energy in the conversation as we heard about ministries in places and with people often overlooked in mainline protestant circles. But the conversation got heated quickly when it turned toward resources, sustainability, fundraising, and accountability.

One talented leader of an exciting and creative new ministry likened it to The Hunger Games. “You come up with a good — even proven — ministry,” she said, “and everyone is excited about it. When you ask for help in paying for it, there are three larger churches and a couple of grant programs to go to and these creative ministries end up fighting each other to our own death to get any resources.”

A little while later, the pastor of a large congregation with a multi-million dollar budget said, “What I hear you asking for is a blank check and we simply can’t give that to you. In a season where we have many resources, but are facing budget cuts of our own and laying off staff, we have to justify every dollar we spend.”

Another leader chimed in, “Our presbytery has money to fund new ventures but we expect them to be growing numerically and financially sustainable within five years.” “What if we’re working in a community that is financially incapable of being self-sustaining?” was the immediate reply.

What became clear in the conversation is that there is much creativity and leadership in the present-day margins of the church. At the same time, the resources needed to fertilize that growth often rest in the established, traditional communities of faith and in denominational structures. Many of these traditional communities of faith are interested — even eager — to invest in the emergence of new faith communities that may look and feel radically different from their own. Yet these partnerships can become stymied because there exists no agreed upon metrics for measuring faithfulness and success.

Traditional metrics — such as membership counts, financial totals, and worship attendance — have proved inadequate for measuring the effectiveness of traditional communities of faith, much less emergent ones, but other metrics have not risen in their place. Thus, we revert to what we know, perpetuating a status quo that serves neither partner in the new church development process and hinders the leadership development and experimental learning the church needs now in abundance, if we are to make the move into new, thriving models of church life.

Over the course of the last eighteen months, with support from Leadership Education at Duke Divinity School and the Texas Presbyterian Foundation, we have convened a talented group of leaders to tackle this issue within the life of the church. What results is Cultivated Ministry: Bearing Fruit through Theology, Accountability, Learning, and Storytelling. Cultivated Ministry is a culture and process of ministry that does not rest on traditional metrics nor does it abdicate accountability altogether. It is a commitment to four interlocking means of assessment, evaluation, and (re)design aimed at nurturing thoughtful expressions of God’s mission in the world.
